Season 11 follows this pattern closely. One of the most important improvements carried forward from earlier seasons is the Lair Boss system, first introduced in Season 8. By replacing the old Tormented Boss summoning model with lair keys, Blizzard significantly streamlined endgame boss farming—and this structure remains central to Season 11 progression.
Within this system, Shard of Agony plays a critical role. It is the lair key required to unlock Duriel, King of Maggots, and remains one of the most frequently farmed materials in the current season.

Shard of Agony is the lair key used to open Duriel's hoard after defeating him.
In Season 11, opening Duriel's hoard once requires three Shards of Agony. This means repeated Duriel farming depends entirely on how efficiently you can acquire and stockpile these keys.
Shard of Agony does not drop directly from Duriel. Instead, it is obtained through other endgame systems tied to the lair boss ecosystem.
Grigoire is one of the most reliable sources of Shard of Agony. His lair key, Living Steel, is required to open his hoard.
To summon Grigoire:
Collect 12 Living Steel
Travel to the Hall of the Penitent in the Dry Steppes
Defeat Grigoire and open his hoard
Living Steel can be obtained through several endgame activities, including Helltides, Tree of Whispers bounties, world bosses, Kurast Undercity runs, and mercenary bartering using Pale Marks.
Grigoire's hoard can drop Shard of Agony directly, making him a primary farming target for players preparing for Duriel runs.
Echo of Varshan functions similarly to Grigoire but uses a different lair key: Malignant Heart.
Collect 12 Malignant Hearts
Enter Malignant Burrow in northern Hawezar
Defeat Varshan and open the hoard
Because Malignant Hearts and Living Steel come from overlapping activities, many players naturally farm both bosses in parallel, improving overall efficiency.
All Initiate-tier lair bosses—including Varshan, Grigoire, Beast in the Ice, Lord Zir, and Urivar—can drop Stygian Stone.
Stygian Stone can be exchanged for:
Shard of Agony
Pincushioned Doll
Abhorrent Heart
This system provides flexibility, allowing players to convert excess materials into the specific lair keys they need.
World bosses remain a lower-barrier source of endgame materials. When defeated on higher Torment difficulties, they have a chance to drop rare lair keys, including Shard of Agony.
Season 11's new boss Azmodan, Lord of Sin, introduces Azmodan Invasion Boxes, which can be obtained through invasion activities. These boxes may also contain lair keys, adding another indirect source of Shard of Agony.
Players who own the Vessel of Hatred DLC can access Kurast Undercity, a timed dungeon that rewards endgame materials based on performance.
By offering a Tribute of Titans at the Spirit Brazier, players can increase the chance of receiving lair keys among the rewards, making this a viable supplemental farming option.
Shard of Agony is consumed after defeating Duriel to unlock his hoard. The rewards include high-value unique items and other endgame loot.
In Season 11, Duriel also contributes directly to seasonal progression. Each successful clear grants 20 experience points to both Essence of Pain and Essence of Squalor, the Divine Gifts associated with this boss. As these seasonal powers scale, repeated Duriel runs become increasingly impactful.
This makes Shard of Agony not just a gate to loot, but a key driver of long-term character strength.
Shard of Agony represents a common Season 11 reality: progression is no longer limited by access to bosses, but by how efficiently you manage the materials that unlock their rewards.
